E-commerce Redesign

Redesign your e-commerce to convert more and better

Your e-commerce site is aging poorly? Outdated UX, degraded performance, declining conversion rates, non-compliant accessibility. We rethink your platform end-to-end — from audit to continuous optimization — to turn it into a genuine growth driver.

The challenge

Why redesign your e-commerce platform

The warning signs have often been there for a long time. The cost of inaction exceeds the cost of redesign:

Outdated UX: purchase journey designed 5 years ago, not adapted to current mobile usage
Declining conversion rate despite stable or growing traffic
Degraded performance: page load time > 4 seconds, Core Web Vitals in the red
Accumulated technical debt: every evolution costs more and takes longer
Non-compliant accessibility: growing legal risk with the European Accessibility Act 2025
Rigid back-office: your business teams depend on developers for every change
Monolithic architecture preventing innovation and modern integrations
Inconsistent design: no design system, fragmented experience across pages
Our methodology

End-to-end support, phase by phase

Each phase produces concrete deliverables. You maintain visibility and control at every step.

01 2 to 3 weeks

UX & Performance Audit

Analyze the real state of your platform: user experience, technical performance, accessibility, SEO. Establish an objective, data-driven diagnosis before any recommendation.

Deliverables
  • Complete UX audit (purchase journey, search, product pages, checkout)
  • Analytics data analysis (conversion rate, cart abandonment, bounce rate)
  • Heatmaps and user session recordings
  • Performance audit (Core Web Vitals, Lighthouse, WebPageTest)
  • Accessibility audit RGAA / WCAG 2.1 (legal compliance)
  • Technical SEO audit (indexing, speed, structured data)
  • Competitive UX and functional benchmark
  • Diagnostic report with prioritization of quick wins and structural improvements
02 3 to 4 weeks

Functional & Technical Scoping

Precisely define the redesign scope: business needs, personas, target user journeys, and technical specifications. Align all stakeholders on a shared vision.

Deliverables
  • Business workshops with your teams (commerce, marketing, customer service)
  • Persona definition and user segmentation
  • Target user journey mapping (current vs. target)
  • Prioritized functional backlog (MoSCoW)
  • Technical specifications for the target solution
  • Integration mapping (PIM, ERP, CRM, payment, logistics)
  • Budget estimation and macro planning
  • Risk matrix and mitigation plan
03 4 to 6 weeks

UX/UI Design & Prototyping

Design the user experience and visual interface. Iterate on prototypes tested with real users before writing a single line of code.

Deliverables
  • Low-fidelity wireframes for key journeys (mobile-first)
  • Complete design system (typography, colors, components, tokens)
  • High-fidelity responsive mockups (mobile, tablet, desktop)
  • Interactive Figma prototypes for critical journeys
  • User testing on prototypes (5 to 8 testers per cycle)
  • Design iterations based on user feedback
  • Accessibility guide integrated into the design system
  • Developer handoff with detailed specifications
04 2 to 3 weeks

Architecture & Infrastructure

Design the technical architecture and cloud infrastructure that will support the new platform. Ensure performance, scalability and security from the foundations.

-40%coûts cloud
Deliverables
  • Target application architecture (front, back, API, BFF)
  • Documented and justified technology choices
  • Cloud infrastructure architecture (AWS / GCP / Azure)
  • CI/CD pipeline with automatic quality gates
  • Cache and CDN strategy for performance
  • Security plan (OWASP, PCI DSS for direct payments)
  • Monitoring and observability strategy
  • Data migration plan (products, customers, orders, content)
05 4 to 8 months

Build & Integrations

Develop the new platform through iterative sprints with regular demos. Integrate the third-party ecosystem, ensure quality through AI-assisted continuous testing, and prepare data migration.

Go-live & Continuous Optimization

Deploy to production, monitor, stabilize. Then engage a continuous optimization cycle based on data: A/B testing, personalization, performance, conversion.

Deliverables
  • Supervised production deployment (war room, enhanced monitoring)
  • Comprehensive SEO redirect plan (301, canonicals, sitemaps)
  • Real-time monitoring and alerting (performance, errors, business KPIs)
  • Continuous A/B testing program (checkout, product pages, search)
  • Ongoing Core Web Vitals optimization
  • Post-launch journey analysis and UX iterations
  • Monthly business + technical performance reporting
  • Feature evolution roadmap

Frequently asked questions

Your questions, our answers

01 What is the difference between a redesign and an e-commerce migration?
A redesign involves rethinking and rebuilding your e-commerce platform — UX, design, architecture, features — to solve structural issues. A migration focuses on changing the technical solution (for example, moving from Magento to Shopify). Both can be combined, but the challenges and methodology differ.
02 How long does a complete e-commerce redesign take?
Between 6 and 14 months depending on complexity (catalog size, number of integrations, markets, level of customization). Our iterative approach enables delivering value from the first months via an MVP, then progressively enriching the platform.
03 How do you avoid SEO traffic loss during a redesign?
We integrate SEO from the audit phase: URL mapping, comprehensive 301 redirect plan, preservation of structured data, canonical tags, and sitemaps. The redirect plan is tested in staging before production deployment. The goal is zero organic traffic loss.
04 Should you redesign everything at once or proceed in stages?
It depends on your context. For high-traffic sites, we often recommend a progressive approach (strangler fig pattern) that allows redesigning by functional blocks while keeping the site in production. For smaller platforms, a controlled big-bang approach is sometimes more efficient.
05 How do you measure the success of a redesign?
We define measurable KPIs from the scoping phase: conversion rate, average basket value, abandonment rate, Core Web Vitals, accessibility score, organic traffic, maintenance cost. Monthly reporting compares post-redesign results to pre-redesign baselines.
06 Is WCAG accessibility really mandatory for an e-commerce site?
Yes. Since 2025, the European Accessibility Act requires e-commerce sites to be accessible. Beyond the legal obligation, accessibility broadens your audience (20% of the population has a disability), improves SEO, and optimizes the experience for all users.
